Set the Table

A framework for preparing people for shared work.

Before we ask people to collaborate, we have to create the conditions that make collaboration possible.

We often place people in groups and hope collaboration will happen.

But meaningful shared work takes more than proximity. People need enough trust to speak honestly, enough agency to participate with purpose, enough skill to navigate the messy parts, and enough belonging to believe their contribution matters.

Set the Table helps educators and leaders pause before assigning shared work and ask:

What does this group need next in order to work together well?

Some groups need more connection before they are ready for teamwork. Some are already connected but need clearer roles, communication routines, or accountability. Others need opportunities to participate with more agency or to understand why their contribution matters.

This is not a script. It is a way to notice what a group needs next.

The Framework

The Set the Table Framework organizes shared work around four practical areas: relationships, engagement, teamwork skills, and community.

These areas are not steps everyone moves through in the same order. They are places to look. They help educators and leaders notice what is already strong, what is missing, and what might need to be built before collaboration can work well.

Relationships

Meaningful collaboration begins with connection.

Engagement

Shared work improves when people have voice, agency, and a reason to participate.

Teamwork Skills

Collaboration works better when communication, roles, participation, and accountability are taught explicitly.

Community

People are more likely to contribute when they understand how their presence and work matter to the group.

Ready to get started?

Start by noticing what your group needs next.

Whether you are preparing students for a group project, helping a team work through tension, or designing a learning space where people can contribute more fully, the first move is not to assign the work. The first move is to prepare the conditions that make shared work possible.
